Strategy

Product Strategy & Direction

Most Web3 and AI startups waste the first three months building the wrong thing. Product strategy is the phase before engineering where we figure out what to build, in what order, and with what team — so when engineering starts, it starts in the right direction.

Luvon Labs has run Discovery and strategy for 50+ clients across 15+ countries. We have led hackathon programmes activating 1,500+ developers, designed tokenomics for live DeFi protocols, and run GTM strategy for products entering India and Southeast Asia. Strategy is not a separate engagement for us — it is the front door to every project.

We work as a single point of ownership. You get one team that scopes the product, defines the architecture, allocates the roles, sets the roadmap, and then executes it. No separate strategy consultancy handing off to an agency handing off to a dev shop.

What We Deliver

Product Scoping & Discovery: A structured Discovery phase that turns "here's my idea" into an architecture document, a prioritised feature list, and a phased roadmap with time estimates. We ask the hard questions in week one so you do not have to rebuild in month six.

Roadmap Design: Feature-set prioritisation based on user value, technical complexity, and go-to-market sequencing. We define what ships in week four versus month six, and we build in explicit decision gates so the roadmap adapts as you learn.

Team Allocation: We define what roles you need, at what stage, and whether to hire, engage a studio, or use a fractional resource. We have staffed and led distributed teams across design, engineering, and DevOps — and we know what a Web3 or AI project actually needs versus what a recruiting deck says it needs.

Tokenomics Design: Token supply, emission schedules, vesting contracts, governance token mechanics, buyback-and-burn logic, and treasury management design. We model token economics with spreadsheet simulations before writing a single contract, align the model with your GTM and fundraising timeline, then implement the agreed-on mechanics as audited contracts.

GTM Strategy: Go-to-market for India, Southeast Asia, and APAC markets. Community-first, developer-first, and ecosystem-partnership-first strategies for Web3 products. We have run GTM for products entering BNB Chain, Flow, and Creditcoin ecosystems and know how the BD and grant processes actually work.

Hackathon Strategy: We have won and placed at hackathons run by BNB Chain, Flow, Creditcoin, Story, and others. For teams competing, we help scope a winnable problem, design an architecture that can be built in the event window, and prepare a demo that lands. For ecosystems and sponsors, we design and run hackathon programmes that activate developer communities at scale.

Who This Is For

Founders who have raised pre-seed or seed and need to turn a whitepaper or pitch deck into a buildable product roadmap. CTOs inheriting a legacy codebase who need an external perspective on what to keep, what to rebuild, and what to deprioritise. Ecosystem teams running developer programmes who need operational support.

Engagement Format

Discovery engagements typically run two to four weeks and produce a scoping document, architecture overview, phased roadmap, and team plan. Strategy retainers run monthly and include ongoing roadmap management, stakeholder alignment, and delivery oversight. Both formats can feed directly into a build engagement with our engineering and design teams.
